The Fix for Slipping Software Projects (Even With Great Developers)
I kept running into the same pattern across every role I worked — talented developers, decent stack, missed deadlines anyway. The problem was almost never the code.
I want to be honest about something. I've shipped projects late. Not because I couldn't write TypeScript or set up a FastAPI endpoint. The code was fine. What broke was the process around it — unclear scope documents that everyone read differently, three people who each thought someone else was making the final call, and a backlog that changed shape every Monday morning.
That experience across multiple roles and companies is exactly why I started Toward Technology. I wanted to build a practice around the delivery habits that actually worked — and stop repeating the ones that didn't. This piece is about those patterns: what causes slippage, and what I've seen fix it.
Where timelines actually break
The spec looked done. It wasn't.
On one project I worked on, the brief was to build a reporting dashboard that was connected to an existing PostgreSQL database. "Pull data, show charts, add filters." Sounded straightforward.
By day four I discovered the data had three different date formats across tables, no consistent user ID mapping, and an approval workflow that lived entirely in one person's head. The "simple dashboard" turned into fifteen conversations about business rules nobody had written down.
That's not a rare story. I'd estimate about 70% of the slippage I've seen in my career comes from this exact thing: the requirements felt clear because the people describing them already had all the context in their heads. Once a developer actually starts building, the gaps show up on day two or three.
Everything is urgent, so nothing ships
This one is uncomfortable to talk about because it usually comes from leadership, not from the development side. A sales call goes well and suddenly there's a new feature request marked critical. A board meeting introduces a pivot. A customer threatens to churn and the backlog gets reshuffled on a Friday afternoon.
Individually, each decision might make sense. But the compound effect is brutal. Developers start three things, finish none. Pull requests sit open for days because the reviewer got pulled elsewhere. The sprint review becomes a list of things that are 80% done — which is really just a polite way of saying 0% shipped.
I learned the hard way that saying "yes" to everything without removing something else isn't being responsive. It's being dishonest about capacity.
Five people touch it, nobody owns it
Here's a pattern I bet you'll recognize: one person writes the requirements, someone else assigns tickets, another person codes it, a different person reviews, QA is an entirely separate group, and the person talking to stakeholders hasn't had time to look at the pull request. Every handoff loses context. Every handoff adds a day.
When the release slips, each group has a perfectly reasonable explanation. Nobody's lying. But nobody can point to one person and say "they owned this from plan to production."
In my experience, that missing accountability is the single biggest source of slippage. Bigger than bad estimates. Bigger than technical debt. If I could fix one thing on any project, it would be this.
Measuring keystrokes instead of outcomes
Standups happen daily. Tickets shuffle. Slack threads pile up. Commits go in. Looks busy from the outside.
But try asking one question: "What can we safely put in front of a user this week?" If the room goes quiet, that's the problem. I've been on projects with 50+ commits per week where nothing releasable had been produced in a month. Busy doesn't mean done.
AI writes code faster — and sometimes creates more cleanup
I use AI tooling heavily in my work. It's genuinely helpful for scaffolding components, writing test boilerplate, and knocking out repetitive patterns. I'm not going to downplay that.
But here's what I also noticed: when everybody stops reading the AI-generated code, it introduces subtle problems like wrong assumptions about nullability. Inconsistent error handling across modules. Code that passes tests but doesn't match how the rest of the codebase works. On one project I joined, there were eight different patterns for API error responses because someone had accepted AI suggestions without reading them.
The speed is real. The risk of skipping review is also real. I built a hard rule into my own workflow: AI drafts, I read every diff before merge. It slows things down maybe 15%. It's caught issues that would have been production bugs more times than I can count.
What I changed (and what I'd suggest you change)
Everything below came from getting burned. I missed deadlines, watched scope balloon, sat in sprint reviews where nothing was shippable. So I changed how I work. None of it is complicated. The hard part is sticking to it when someone wants a shortcut two days before a release.
Write the roadmap like a contract, not a wishlist
Before I write a line of code, there's a one-pager. What we're building, what we're not, and what I genuinely do not know yet. That last part matters the most — if something is uncertain, I call it uncertain instead of guessing. People sometimes push for estimates on unknowns. I've learned to say "I'll know more after a two-day spike" instead of making up a number to sound confident.
Overconfident planning feels professional. Honest planning actually works.
Ship something real every one to two weeks
Every week or two, I ship something you can actually see. A screen you can click through, an API you can hit, a report that pulls real data. If I can't demo a task in five minutes on a call, it's too big and I split it.
That one habit changed more than anything else. Instead of "I'm 60% done" — which nobody can verify — the update becomes "here's what works, this part is missing, Tuesday it'll be ready." You see it with your own eyes. If I'm heading the wrong direction, you catch it in week two instead of month two.
Own the whole path, plan to production
The way I work with clients is that I own scope, build, testing, and deployment. No handoffs between five disconnected groups. If the project grows and needs more people, everyone still stays accountable to the same deliverable — not just their individual task.
When that's the setup, decisions happen faster because context stays intact. And when something breaks, there's no finger-pointing — whoever shipped it fixes it. Simple as that.
New request? Fine — what are we dropping?
I have a hard rule for mid-cycle changes. If something new comes in, one of three things happens: swap it for something of equal size, extend the timeline and say so clearly, or park it for the next cycle. What I refuse to do is add scope without removing anything. That's how deadlines die quietly — everyone agreed to more work but nobody moved the date.
Some people find this rigid at first. After the first release actually hits on time, they usually come around.
Agree on "done" before anyone opens their editor
Ask five people on a project what "done" means and you will get five different answers. I have seen it happen too many times. My version is short: acceptance criteria checked, tests green, a human read the code (not just AI), deploy path works, and enough docs that the next person can pick it up without a Slack thread.
Every time I skipped one of those under deadline pressure, the task came back. Always. And fixing it later took longer than doing it right the first time.
AI drafts it, I approve it
My workflow gives AI tools a clear role: generate boilerplate, suggest test cases, handle mechanical refactors. But architecture decisions, error handling strategy, and security boundaries are mine. Every PR gets a manual review before merge. No exceptions, including the code AI wrote.

What it feels like when delivery works
I'll paint a picture based on what I've seen go right — not on one specific engagement, but a composite of how projects run when the process is healthy:
Say you have a big feature goal. I turn it into a one-page scope — what we're building, what we're skipping, what needs a spike before I can even estimate. Then I break it into two-week chunks, each with a deliverable someone can actually click on. Syncs stay under 20 minutes: what shipped, what's next, what changed. That's it.
After a few cycles, something shifts. Instead of asking "are we on track?" you can see it yourself. The deliverable is there. The trade-offs are documented. The timeline feels real because it's built on what actually got done, not on estimates made six weeks ago.
That's the goal. Not perfection — just predictability. And in my experience, predictability comes from process, not from hiring faster coders.
Honest check: is your process the bottleneck?

- Release dates keep moving and nobody can explain why in one sentence
- Half the backlog is "almost done" but nothing's in production
- Requirements get clarified mid-sprint, not before it starts
- QA finds fundamental problems the week before launch
- Stakeholders get updates but still feel in the dark
- Nobody can describe what trade-off was made when scope changed last
None of that means your people are bad at their jobs. It means the system around them needs work. And honestly? That's the easier thing to fix. Process changes are uncomfortable for a few weeks and then they just become how you work.
